Projects
Here are some of the projects I've worked on so far, detailing my role, responsibilities, results, and challenges.
Their large variety; industry, digitalization, processes, efficicency, conformity, performance and others allows me to show a considerable capacity of adaptation and the ability to handle a wide portfolio of projects.
Digitalization
Project Manager | Coordinator
My favorite project so far has undoubtedly been the digitalization of working methods. This involved going paperless for our KPI tracking process and completing our checklists using PowerApps tools.
To achieve this, I acted as the interface between the application developers and the shopfloor, eliciting user stories and technical issues. I also implemented the assets and managed the change for the teams, training them on the new tools.
The challenge here was communication. With the IT teams working remotely in another country, I had to demonstrate flawless communication clarity so as not to jeopardize our ability to meet deadlines and objectives. To achieve this, I conducted weekly follow-ups with the teams and used the tools at my disposal (Kanban, Trello, GANTT) to ensure our working methods were as agile as possible.

8 months of work were needed to implement 3 new digital tools, allowing us to acheive 100% digital processes on KPI report and checklists filling.

Single Minute Exchange of Die (SMED)
Project Manager | Facilitator
I had the luck to lead three SMED projects as a Project Manager and facilitator of the tool, on two different production lines.
Our target was to reduce the time spent to the change of production to increase our productivity and efficience.

I particularly liked these projects because I had to have a global view and precise knowledge of the plant's processes and methods of working. I collaborated a lot with many stakeholders such as the technical department, controlling, buyers, technology or different levels of management to fulfill our goals.
In this case, it was change management that was a true challenge. One needs to choose carefully his method and approach to encourage acountability and adhesion, and this was ma favorite part of the projects.

Thanks to 10 new procedures, 2 new tools and 3 technical modifications, we acheived a reduction of 52% of the time and costs linked to this change of production.
Plant level site and budget management
Project Manager | Coordinator
I was also able to play a coordinating role within my company, regarding global improvement sites. We're talking about 5S and safety projects, from identifying needs to final approval of the work.
I was responsible for coordinating all the stakeholders, including on-site engineers, external contractors, and other project stakeholders. This also involved managing a 10K€ budget dedicated to improvements, which I carried out in autonomy.
I really enjoyed the parts of drafting specifications, but also negotiating quotes and monitoring the work in real time.
Welcoming external companies for work gives some challenges : ensuring their safety, training, and the smooth running of the work in accordance with the presence of our staff and other stakeholders. It's a responsibility that challenged me a little at the beginning, but I quickly found allies and support to help me accomplish this particular management task.

Value Stream Mapping (VSM)
Project Manager | Facilitator
I led a VSM project from start to finish as a Project Manager and tool facilitator. Our target was to map all the production line's processes to identify bottlenecks and non-value.
This project was really interesting because I could use my organization (planification, observation and workshop) and communication skills (reporting to the executive committee)
Managing to involve each stakeholder was a significant challenge in this big and complex project. ​

During 5 days of workshop we have identified more than 100 critical steps.

Around 80 actions were identified to solve these problems.

Reporting and dashboards
Project Manager | Tool creator
Several times in my experiences I was asked to create and implement dashboards solutions for reporting or efficiency.
I used the Office tools sometimes, and sometimes PowerBi to create tailored tools adapted to the project's needs. A training part came after, to allow everyone to use and operate the tools to their best.

I really liked the knowledge tranfer part, mostly because my own learning of PowerBi had to be quick and efficient, it was a big challenge.

In 1 month I learned how to use SAP and to start my learning of PowerBi to implement 3 team performance dashboards.
